Yum! Brands is the franchisor behind KFC, Taco Bell, Pizza Hut and Habit Burger Grill — roughly 61,000 restaurants in about 150 countries. The business is almost entirely run by franchisees (over 98% of units); Yum collects royalties and fees, carries very little of the capital cost of running restaurants, and converts an unusually high share of its earnings into free cash. Since completing its shift to this asset-light model, owner earnings per share have grown from about $3.63 in 2019 (a year distorted the following year by the pandemic, when they dipped to $3.13) to $5.74 in 2025, helped both by more restaurants and by a shrinking share count as the company has repurchased stock. We used the median of 2019-2025 owner earnings per share, $4.64, as the normalized starting point for this valuation — a level that spans a full cycle including the 2020 pandemic trough rather than just the strongest recent years. In arriving at owner earnings, standard non-cash items (depreciation, amortization, impairments, deferred taxes) were added back as usual, share-based compensation was treated as a real cost and subtracted, and only the growth portion of capital spending (roughly proportional to revenue growth) was excluded from the deduction — all of it was counted as a deduction in the pandemic and refranchising-transition years when revenue fell. One judgment call worth flagging directly: 2025's owner earnings included a $48 million gain from refranchising restaurants and a favorable swing in deferred taxes and other non-cash items that may not repeat at the same size, so we assumed profit growth next year of 9%, below the roughly 11% actually achieved in 2025, tapering gradually toward a mid-single-digit pace by the back half of the ten-year forecast as unit growth (mostly international) and continued buybacks offset a maturing store base in developed markets. Because Yum's royalty streams are not tied to a single product or patent that expires, we valued the years beyond the ten-year forecast as a continuing, slow-growing royalty stream rather than a stream that runs out — the same brands have collected royalties for six to seven decades. That said, this tail accounts for roughly two-thirds of the estimated value in every case, so the valuation leans heavily on the view that Yum's franchise system keeps compounding modestly indefinitely; if that view is wrong, the actual value is meaningfully lower than shown here. Our base case assumes the current trajectory broadly continues: mid-single-digit global unit growth led by KFC and Taco Bell internationally, continued but decelerating share buybacks, and gradual margin improvement, producing a value near $143 per share. Our bear case reflects two real, filing-documented risks. First, Yum carries close to $11.9 billion of debt against negative shareholders' equity (roughly -$7.3 billion) — a legacy of years of debt-funded buybacks; if that debt has to be refinanced at higher rates over the coming decade, more of the cash flow goes to interest and less is available to buy back stock, which has been a major driver of per-share growth. Second, Pizza Hut has been losing ground competitively in several markets, and boycotts tied to the Gaza conflict have weighed on KFC and Pizza Hut sales in a number of Muslim-majority markets since late 2023 with no clear end date. In this case we assume owner earnings actually shrink for the first two years before stabilizing at a barely-growing pace, producing a value near $80.50 per share. It is worth noting plainly that this reflects real risk, not a business worth nothing — Yum's diversified, multi-brand royalty base is still cash generative even under stress. Our bull case assumes Pizza Hut stabilizes, the boycotts fade, international expansion (particularly KFC and Taco Bell in faster-growing markets) accelerates, and buybacks continue at their recent pace without credit strain, producing a value near $182.70 per share. With the bear case running about 56% of the base case — a business with real, identifiable financial and competitive risk but not a fragile one — the margin-of-safety price is around $101.50 per share, a discount of roughly 29% to our base-case estimate, to leave room for the risks above. We found no going-concern warning, no indication the company is Chinese-controlled, a cannabis or crypto business, a shell, or at risk of delisting.
