Agilent makes the analytical instruments, software, and consumables that laboratories in pharmaceuticals, diagnostics, chemicals, food safety, and environmental testing rely on to run their operations - liquid chromatography systems, mass spectrometers, and the columns, reagents, and service contracts that keep those instruments running day to day (the Agilent CrossLab business). It also recently added a contract-manufacturing business, BIOVECTRA, which makes active pharmaceutical ingredients for other drugmakers, acquired in September 2024. The most valuable feature of this business is that roughly half of its revenue is not one-time instrument sales but recurring consumables and service work tied to the large, growing base of instruments already installed in customers' labs. That recurring business kept growing every year even through the industry's worst recent downturn. That downturn is worth explaining because it shapes both the recent numbers and the cases below. Coming out of the pandemic, pharmaceutical and biotech customers had over-bought lab instruments; when that spending normalized, Agilent's instrument revenue fell sharply - company-wide revenue dropped about 5% in fiscal 2024, with the life sciences and diagnostics segment down 11%, driven mainly by customers pulling back on capital spending. That cycle has since turned: fiscal 2025 revenue grew a broad-based 7%, with every segment and region contributing, and the most recent nine months of fiscal 2026 show growth accelerating further, to roughly 8%. We measure the cash the business actually generates for its owners, after removing the swings caused by working-capital timing and stock-based compensation, and after setting aside only the capital spending needed to keep the existing business running rather than grow it. On that basis, per-share owner earnings have grown from roughly $1.80 in fiscal 2016 to a median of about $4.10 over the last seven fiscal years - a window chosen because it spans a full cycle: the pre-pandemic baseline, the pandemic-driven surge, the destocking downturn, and the recovery now underway. We use that $4.10 median, rather than the most recent year alone, as the starting point for value. One accounting note: in fiscal 2023 Agilent took a $277 million non-cash write-down when it exited a diagnostics business (Resolution Bioscience) and booked a $43 million non-cash gain when it sold what remained. Both are non-cash and net out with no effect on the cash figure we rely on, so they don't distort the estimate. Base case: growth actually decelerated coming out of the fiscal 2024 downturn - the most recent full year converted 7% revenue growth into only about 3% growth in owner earnings, because more of the recovery cash is going into working capital and into capital spending (including new investment tied to the BIOVECTRA business) than into pocket earnings. Our base case assumes that pattern continues: owner-earnings growth of roughly 4% a year over the next few years as the recovery matures, tapering to about 3.5%, and settling into a durable growth rate near 2% beyond the ten-year mark that reflects the recurring consumables and service business's demonstrated ability to keep growing even in bad years. On these assumptions we estimate the shares are worth approximately $120 today. Bear case: the pattern that hit fiscal 2024 could repeat - a renewed pullback in pharma and biotech capital spending, potentially worsened by trade or tariff friction with China (a risk the company specifically flags), would again hit new-instrument sales hard even as the recurring consumables and service business continues to grow, just more slowly. We model a repeat of that downturn - owner earnings down roughly 10% in the first year and a further 5% the next, before stabilizing - with the recurring business providing a floor rather than the whole business shrinking indefinitely. On that basis we estimate a bear-case value of about $78 a share. Bull case: if the recovery already visible in the most recent quarters continues at its current pace - company-wide growth has accelerated to roughly 8% over the most recent nine months - and the new contract-manufacturing business scales successfully alongside continued double-digit growth in life sciences and diagnostics (its strongest segment in fiscal 2025), we estimate the shares could be worth roughly $182. Putting these together, the margin-of-safety price is in the mid-$90s, a discount to our base-case estimate sized to the real, historically demonstrated cyclicality in this business. One thing to watch: capital spending as a share of revenue has roughly doubled over the past five years, partly reflecting new manufacturing investment. If that stays elevated longer than assumed here, owner earnings will grow more slowly than modeled even if revenue keeps recovering.
