Twilio sells cloud communications software: programmable messaging (SMS and A2P messaging), voice, email (SendGrid), customer data (Segment) and identity/verification services that developers embed in their own applications. Revenue is largely usage-based and reached $5.07 billion in 2025 (+14%, after +7% in 2024 and +9% in 2023). Existing customers spent 108% of the prior year's amount in 2025 (104% in 2024, 103% in 2023), so the base has expanded every year, including the 2022-2024 slowdown. How we measure earnings. We start from cash generated by operations, remove working-capital swings, and deduct stock-based compensation as a real cost (about $600 million a year, roughly 12% of revenue) and the part of capitalized software and equipment spending that merely maintains the business. On that basis owner earnings per share were deeply negative from 2019 through 2023 (roughly -$2 to -$5 a share, as heavy share issuance and acquisition-era costs outweighed cash generation), turned positive in 2024 at $1.14 and reached $2.02 in 2025 on $1.0 billion of operating cash flow. Large amortization of acquired intangibles is added back because it is a sunk acquisition cost; we reflect the risk that acquired technology decays in the growth path rather than the earnings level. We treat the business as transformed from the 2023-2024 restructuring, so the starting level is the median of 2024 and 2025, about $1.60 per share. We did not lift it to reflect the first half of 2026 (operating cash flow $526 million vs $468 million a year earlier), because that is only two quarters. Net income in the first half of 2026 of $1.16 billion looks driven by non-operating or tax items rather than cash earnings and is not used. Growth check. Owner earnings grew about 77% in 2025 from a low base; our base case assumes 5% in year one, well below that, because the jump came largely from a lower working-capital drag and share buybacks, not from something we can count on repeating. Base case (about $27.50 per share). Owner earnings grow 5% a year for five years and 3% for the next five, credited only from the demonstrated pattern of existing customers spending more each year (net expansion above 100% every year shown) and the sticky nature of software embedded in customers' code. We give no credit for margin expansion, new products or market growth. After year ten earnings fade 4% a year, since we cannot point to evidence beyond the current customer base and products. Bear case (about $10). Owner earnings revert to the 2024 level of $1.14 and slide 3% a year for ten years, then fade 8% a year. The named pressures are messaging price competition (net expansion fell to 103% in 2023 when pricing and usage were squeezed), stock compensation staying near $600 million, and $2 billion of fixed-rate notes due in 2029 and 2031 that add leverage. Bull case (about $49). Starting from the 2025 level of $2.02, owner earnings grow 9% a year for five years (revenue has grown 7-14% a year even in the downturn and 21% in the first half of 2026, partly helped by acquisitions) and 5% for five more, then fade 2% a year, if stock compensation stays roughly flat in dollars. What we could not fully reconcile: capital spending for 2022 is drawn from the prior filing, and some cash-flow lines (operating lease items) were treated as offsetting and excluded from working capital. Our value would be too high if stock compensation resumes rising or if usage growth was mostly acquired rather than organic. The margin-of-safety price is about $13, roughly half of our base value, which leaves room because the record of positive owner earnings is only two years long.
