Business condition attached to the margin of safety The company's cash revenues cover its operating costs, so that owner earnings (operating cash flow after working capital, stock compensation and maintenance capital spending) are positive for at least two consecutive years.
Ultragenyx develops and sells treatments for rare genetic diseases. In 2025 it earned $673 million in revenue: $369 million of product sales (Crysvita $177 million, Dojolvi $96 million, Evkeeza $59 million, Mepsevii $37 million) and $304 million of Crysvita royalties. Its Crysvita partner, Kyowa Kirin, accounted for 45% of revenue. Revenue has grown every year, from $434 million in 2023 and $560 million in 2024. The difficulty is cost. In 2025 the company spent $750 million on research and $349 million on selling and administration, on top of $109 million of product cost, for a net loss of $575 million. Measured the way we measure every company, owner earnings (operating cash flow, less working-capital swings, less stock compensation, less the capital spending needed to stay in business) were about negative $596 million, or negative $6.04 per share. The figure has been negative every year we measured: about negative $5.65 per share in 2020, negative $9.81 in 2022 and negative $6.47 in 2024. The typical (median) result over 2020 to 2025 is about negative $6.50 per share. Stock compensation of $153 million in 2025 is treated as a real cost. Part of the royalty revenue ($112 million) is non-cash because the royalties were already sold to investors; this does not change the cash-flow based figure. Growth-path check: owner earnings per share improved from negative $6.47 in 2024 to negative $6.04 in 2025, about 7% less negative. We assume no improvement beyond that in the cases below because nothing in the filing locks in lower spending; research and administrative spending have risen each year from 2023 to 2025. Base case: worth $0 per share. Rising sales are real, but no contract or filing fact shows the cost base shrinking to the point where the products pay for the company. We credit no value to the pipeline of unapproved treatments, because none has yet been approved or sold. Continuing to lose about $6 per share a year would cost more than the products earn, so the evidenced value of the shares today is nothing. This is not a claim that the company is in danger of failing: it held $737 million of cash and securities at the end of 2025, and its filing raises no doubt about continuing in business. But $737 million covers well under two years of the 2025 cash burn of $466 million plus stock compensation, so further share issuance or royalty sales would be needed if spending does not fall. Such dilution is not modelled. Bear case: worth $0 per share. Liabilities already exceed assets: the balance sheet showed a $80 million shareholder deficit at year end 2025, including $1.2 billion of obligations tied to royalties sold to investors ($392 million was received for new royalty sales in 2025). Losses at the current pace use up the cash within about two years and leave shareholders with nothing. Bull case: about $8 per share. Here the company chooses to fund itself from the products alone. Revenue less product cost and selling and administration was about $215 million in 2025. We assume roughly $110 million a year of owner earnings after stock compensation and continued modest research, held flat for ten years and then fading to zero because no product or contract past that point is evidenced. This is a decision the company has not made; we include it as the upper bound of what the existing products can support. What would change our view: two consecutive years of positive owner earnings, or a sustained cut in research spending from the $750 million level. Any of these would raise the base value materially. The main risk to the bull case is concentration: Kyowa Kirin's Crysvita business is 45% of revenue. We could not reconcile the pipeline's potential from the filings to any dollar figure, so it is excluded from every case.
