Designer Brands is mainly a shoe retailer. Its Retail segment runs 519 DSW Designer Shoe Warehouse stores in the United States and Canada, 118 The Shoe Co. stores in Canada and 28 Rubino stores in Quebec, plus their websites. Together they made about $2.66 billion of the company's $2.89 billion in sales in fiscal 2025 (the year ended January 31, 2026). A smaller Brand Portfolio segment designs and wholesales its own and licensed brands, including Vince Camuto, Keds and Topo Athletic. Roughly 90% of sales are in the United States and about 10% in Canada. What the business earns for its owners: We measure the cash an owner could take out each year. We start with operating cash flow and strip out swings in inventory, payables and other working capital. We then subtract stock-based pay as a real cost, along with the capital spending needed to keep the stores running. We treated almost all capital spending as upkeep because sales have not grown. On that basis, owner earnings per share from fiscal 2016 through fiscal 2025 were $1.32, $1.71, $1.26, $1.58, a loss of $3.50 in the 2020 store-closure year, then $2.66, $2.20, $0.88, $0.33 and $0.79 in fiscal 2025. Fiscal 2024 looked better in the reported cash flow than it really was because of a one-time $44 million tax refund, which we removed. We treat fiscal 2018 onward as the business as it exists today, after a 2018 acquisition, costing about $199 million in cash, built out the brand segment. We leave out 2020 as a one-off. The median of the remaining years is about $1.26 a share. That covers a full cycle: the strong 2021-2022 rebound and the weak 2023-2025 stretch. In 2023-2025 sales fell from $3.32 billion to $2.89 billion, comparable sales fell 4.3% in 2025 and customer transactions fell about 8%. The older years carried far less interest cost. Today there is about $439 million of debt, and interest paid was $39 million in 2025. The share count, however, is much lower after buybacks. Those two effects roughly cancel, so $1.26 is a fair mid-cycle level on today's roughly 56 million diluted shares. Recent trend: The first half of fiscal 2026 was clearly better. Sales were flat, but gross margin rose from 43.2% to 47.7% and operating profit rose from $18 million to $74 million. After a 142% rise in fiscal 2025, we assume 2026 owner earnings of about $1.10 a share, up about 39%. That credits the second half with only about half of the first half's gain. Three things in the half-year could not be explained from the filings we could read. Second-quarter gross margin jumped to 50% while the first quarter was 45%. About $16 million of interest-type expense appeared on top of normal debt interest. And diluted shares rose to about 56 million from 49 million, mostly from equity awards. Any of these could make the half-year look better than the true run rate. Base case ($12.33 a share): Earnings rise from $1.10 to the $1.26 mid-cycle level by 2028. That rests on the margin gains already showing in 2026 and the cost and capital-spending cuts the company disclosed. Earnings hold there through 2030, then ease 2% a year as the fall in store traffic seen in 2023-2025 continues. After year 10 they fade to zero over 15 years. What supports those later years is a store chain with positive owner earnings in every year since 2016 except 2020. We assume no growth. Bear case ($2.69): The 2026 margin gains prove temporary. Tariffs are one reason: the Brand Portfolio still sources 60% of its units from China, and a new 10% import surcharge took effect in February 2026 after the Supreme Court struck down the earlier tariffs. Earnings fall back to roughly the 2024-2025 average of about $0.56 a share. The term loan and revolving credit line both come due in June 2028, and refinancing costs more. On top of that, the company may have to purchase the 20.6% of Topo it does not own. Earnings drift lower and the story ends after ten years. The revolving line is secured by inventory and card receivables. Inventory of about $564 million roughly covers the debt in a wind-down, so this case stays above zero. Bull case ($19.10): The company's own margin and cost measures take operating profit back toward the $127-205 million it earned in fiscal 2019, 2021 and 2022. Owner earnings reach about $1.80 a share by 2029, hold there for the rest of the decade, then fade over 20 years. We value the owners' cash flow after interest, so we do not also subtract debt. The debt is carried in the bear case instead. Debt of about $439 million is large against recent earnings, and there are also about $772 million of store lease obligations. That makes this a leveraged, cyclical retailer with shrinking traffic. The margin-of-safety price carries a wide discount, at about $5.50. What would make this wrong: The base case depends on the 2026 margin recovery being mostly lasting. If full-year 2026 cash earnings come in near 2025's $0.79 a share, the value sits much closer to the bear case. A smooth 2028 refinancing and stable traffic would support the bull case.
