US Foods is a national US foodservice distributor. It buys fresh, frozen and dry food and non-food products and delivers them to about 250,000 customer locations (independent restaurants, restaurant chains, hospitals and other healthcare, hospitality, schools and government) from 76 distribution facilities with a fleet of more than 6,500 trucks. It is a thin-margin, high-volume business: results depend on moving more cases through an existing network, on holding onto independent restaurants (its most profitable customers), and on keeping costs in check. No customer was more than 2% of 2025 sales, so losing any one account is not a threat. How we measured earnings. We use owner earnings: cash from operations, minus swings in working capital (receivables, inventory, payables), minus stock-based compensation, minus the part of capital spending needed just to stay in business. Per diluted share these were about $2.26 in 2017, $2.67 in 2018, $2.46 in 2019, $0.14 in 2020, $1.72 in 2021, $2.01 in 2022, $2.69 in 2023, $3.17 in 2024 and $3.85 in 2025. 2020 is left out of the level we use because pandemic shutdowns cut sales about 12% and produced a net loss of $226 million; that is not the business as it operates today. We anchor on the middle of the five years since (2021 to 2025), about $2.70 per share. That is well below the 2025 figure of $3.85, deliberately: the 2024 and 2025 gains have not yet been tested through a downturn, so we do not treat them as the normal level. Growth check. Owner earnings per share grew about 21% in 2025 (about 14.5% in total dollars, helped by share buybacks). The base case assumes only 3% in year one, below that trailing rate, so no reversal of a slowdown is being assumed. The first half of 2026 supports keeping the level: sales were $20.1 billion versus $19.4 billion a year earlier (about 3.6% higher), net income was $391 million versus $339 million, and operating cash flow was flat at $725 million while capital spending and stock compensation ticked up. Base case, $57 per share. Owner earnings start from the $2.70 anchor and grow 3% a year for ten years, then stay flat. The 3% is below the roughly 5% a year sales have grown from 2022 to 2025 and is supported by a repeated, self-funded practice of small acquisitions (Jake's Finer Foods for about $87 million and Shetakis for about $44 million in 2025, IWC Food Service for about $214 million in 2024). We do not credit margin gains, market share gains or new products, and we do not assume growth after year ten because no specific driver for it can be named; the distribution network simply keeps earning what it earns. Bear case, $28 per share. The company carries $5.2 billion of debt, including $557 million of finance leases, and about 34% of it floats with interest rates, so a shock hurts equity holders more than the business. The bear case repeats a 2020-style setback: owner earnings of about $0.90 in year one and $1.40 in year two, then a permanent level of about $1.75, close to the 2021 result, with no growth afterwards. Bull case, $88 per share. The 2025 level of $3.85 holds and grows 4% a year for ten years, driven by continued small acquisitions and sales growth in line with recent years, then stays flat. This is the business executing well, not a change in its nature. The $34 margin-of-safety price is roughly a 40% discount to the base case, wider than for a steady operator because of the leverage, thin margins and the sharp 2020 drop. What would make these values wrong: a prolonged fall in restaurant traffic, cost inflation the company cannot pass through, or rising interest costs on its floating-rate debt.
