Philip Morris International sells cigarettes (Marlboro, L&M, Chesterfield, Parliament) and smoke-free nicotine products in about 180 markets outside the United States, and nicotine pouches (ZYN) inside it. Its smoke-free products are IQOS heated tobacco and its TEREA/HEETS sticks, ZYN pouches (which came with the 2022 Swedish Match purchase), and VEEV e-vapor. In 2025 net revenue after excise taxes was $40.6 billion. Cigarettes brought in $23.8 billion, up about 2.5% a year since 2023 because price rises more than made up for lower volumes. Smoke-free products brought in $16.9 billion, up from $12.8 billion in 2023 (about 15% a year), and are now 41% of revenue. By region, Europe is 42% of revenue, South & Southeast Asia, CIS, Middle East & Africa 30%, East Asia, Australia & duty-free 16%, and the Americas 12%. Russia alone is about 6%. How we measured earnings. We start from operating cash flow, which already adds back depreciation, the roughly $1 billion a year of amortisation on intangibles bought with Swedish Match, and one-off write-downs. From that we take out stock-based pay, the capital spending needed to keep the business running, and the share of profits that belongs to minority partners (in Egypt, India and elsewhere). We also remove short-term swings in inventory, receivables and payables. These are large here because Philip Morris pays excise tax up front on inventory whenever tax rates rise. On this basis owner earnings per share were $5.86 (2021), $5.74 (2022), $5.56 (2023), $6.12 (2024) and $7.59 (2025). The 2025 figure includes a one-time dividend of about $536 million ($0.34 a share). The Canadian subsidiary Rothmans, Benson & Hedges was allowed to pay it once the court approved its tobacco-litigation settlement plan in 2025. We treat it as non-recurring, which puts 2025 at about $7.24. We measure from 2023, after Swedish Match changed the mix of the business, and use the middle year of 2023-2025, $6.12, as the starting level. That is well below what the company earned in 2025. Operating income for the first half of 2026 was up 16% on the prior year, so recent results support that level without having set it. The company's debt is not subtracted separately, because these earnings are already after interest. Base case, $133 per share. Owner earnings grew about 18% in 2025. We assume 8% in each of the next two years, which only brings earnings back to the level already reached in 2025. After that we assume 4% a year through year 10. That is below the roughly 6% a year that per-share owner earnings grew from 2016 to 2025, a record that ran through the 2020 pandemic and was paid for out of the company's own cash. It comes mainly from cigarette price rises outpacing volume declines, year after year. We give no credit for IQOS or ZYN winning new markets or more share, or for margins widening, even though they have done so recently. From year 11 to year 30 we hold earnings flat: price rises offset falling cigarette volumes, supported by a century-old brand portfolio and a large existing base of IQOS users. From year 31 to 50 we let earnings fade to zero, because we cannot point to evidence that holds much further out, with governments steadily tightening rules on nicotine. Everything is discounted at 6%. Bear case, $68 per share. This case builds only on risks disclosed in the filings. First, the business in Russia is lost, taking about 6% of earnings. Second, the European Commission's July 2025 plan to revise the tobacco excise directive goes ahead. It would raise minimum excise on cigarettes and bring heated tobacco and pouches into the tax from 2028, phased in over four years. Price rises then only keep pace with falling volumes, excise and currency, and earnings stay flat in dollars for ten years. Third, total debt of $48.8 billion (against $4.9 billion of cash, and a shareholders' deficit of $8 billion on the balance sheet) is refinanced about one percentage point higher, costing roughly $0.28 a share each year. After year 10, earnings fall 4% a year until year 35 and are worth nothing after that. Other items that point the same way: Germany's disputed extra tax on heated tobacco, about $0.8 billion that the company paid in January 2025 while it contests the charge; the EU's 2023 ban on flavoured heated tobacco; and a strong dollar cutting the value of sales made in euros, yen and other currencies. Bull case, $253 per share. Earnings start from the 2025 level of about $7.24 and grow 10% in year 1. That is below the 18% achieved in 2025 and consistent with first-half 2026 operating income being up 16%. Growth then runs at 8% a year to year 5, as smoke-free products keep adding at the pace they have shown (about 15% a year in 2023-2025) while cigarette pricing holds. It slows to 6% to year 10, then 2% a year to year 30 from pricing alone. After that, earnings are held flat for good. This assumes the company's own proven strengths keep working. It does not assume a market recovery or any new product category. What would make this wrong: a sudden fall in cigarette volumes that price rises cannot cover; heated tobacco and pouches being taxed like cigarettes sooner or harder than the EU proposal sets out; a forced exit from Russia along with losses on other emerging markets; or a heavy debt load becoming a problem if the business stumbles. The accounts reconcile. The one adjustment we made ourselves was taking out the 2025 Canadian dividend.
