PulteGroup builds and sells new homes across the United States under the Centex (first-time buyers), Pulte (move-up) and Del Webb (active-adult) brands, with a mortgage and title business alongside. It controls about 235,000 lots, 57% through options rather than outright ownership, which limits the land it must write down when demand falls. Earnings level. Homebuilder cash flow swings with land and homes under construction, so we measure owner earnings with those inventory swings removed: operating cash flow, less the change in working capital, less stock compensation and equipment spending. On that basis per-share owner earnings rose from $2.87 in 2016 to $5.20 in 2018, $12.38 in 2023 and a peak of $15.23 in 2024 (flattered by $334 million of insurance reserve reversals), then fell to $12.15 in 2025 as gross margin dropped from 28.9% to 26.3% on heavier incentives and land charges. Net income in the first half of 2026 was $819 million against $1,131 million a year earlier, and backlog entering 2026 was $5.3 billion, down 19%. Two quarters confirm a lower level, so the near-term path starts at about $1.85 billion of pre-interest cash earnings a year (roughly $9.70 a share), below the 2018 to 2025 median of about $2.4 billion and below 2025's $2.5 billion. Land impairments, a goodwill write-off and equipment impairments in 2025 were added back as non-cash; their economic cost is carried in the cases rather than the earnings level. Debt. At June 30, 2026 the company owed $1.82 billion of senior notes (5.0% to 7.875%, maturing 2026 through 2035) against $1.34 billion of cash. After holding back $250 million for operations, net debt is about $0.73 billion, roughly $4 a share. The coupons are near our rate, so no adjustment for the cost of debt is made. Base case: about $1.85 billion a year through 2032, no growth credited, because orders, margins and closings are all declining and no expansion is contracted. One ordinary housing slowdown of the 2018 to 2019 or 2022 to 2023 kind is included around 2033 to 2034, cutting cash earnings by about 40% for two years, then recovery to roughly $1.7 to $1.85 billion. Business worth about $28.8 billion, less $0.7 billion of net debt, or $147 a share. Bear case: a downturn of the 2007 to 2011 kind, when PulteGroup's revenue fell by more than two-thirds and it posted years of losses. Cash earnings fall to about $0.9 billion in 2027, zero in 2028 and a small loss in 2029, with $1 billion of land write-offs and walked-away option deposits, then recover only to $1.25 billion a year. The debt is serviceable throughout because cash covers most of it and maturities are spread out. Business worth about $16.5 billion, less net debt, or $83 a share. Bull case: margins stabilize near 2025 levels and the long record of community-count expansion funded from internal cash resumes, lifting cash earnings to about $2.5 billion, close to what was earned in 2025 with today's lot pipeline, with a milder slowdown later in the decade. Business worth about $40 billion, or $206 a share. Margin-of-safety price. We are moderately sure of the earnings level: the company earned well above $1.85 billion in each of the last five years, but that period was the best housing market in its history, and the last two quarters show it fading. The worst plausible event is a prolonged national housing slump with falling prices; the balance sheet would survive it, since debt is small, maturities are staggered and most lots are optioned, but earnings could disappear for two or three years as they did after 2007. If we are wrong about the durability of margins and the depth of the next downturn, the shares look worth something near the bear value of $83. The price assumes a four-to-five-year holding period, and the company pays a small dividend and has steadily bought back 4 to 5% of its shares a year. From $70 the bear case implies a modest gain, and a recovery toward the base value over four years implies about 20% a year, so the margin-of-safety price is $70.

Sales geography
United States: South (Florida, Texas, Georgia, North Carolina, South Carolina, Tennessee), West (Arizona, Nevada, California, Colorado), Midwest (Michigan, Ohio, Illinois, Indiana, Minnesota), Northeast (New Jersey, Pennsylvania, Massachusetts, New York)
Historical growth strategy
Organic land acquisition and community count growth funded from internal cash, shifting since 2018 toward optioned rather than owned lots to limit capital at risk; large brand acquisitions in earlier cycles (Del Webb in 2001, Centex in 2009); excess cash returned through steady buybacks that cut the diluted share count from 342 million in 2016 to about 191 million in 2026.
Chart analysis
A chartist would see a powerful decade-long uptrend from the low teens in 2016 to all-time highs in 2024, followed by a sharp corrective leg as orders and margins softened through 2025. Since then the stock has moved sideways in a broad range below the 2024 peak, with the long-term rising trend line intact but momentum flat; a chartist would watch whether the range lows hold as support or break to signal a larger cyclical top, and would treat a move back above the 2025 swing highs as confirmation the uptrend has resumed.
