Jones Lang LaSalle is one of the world's largest commercial real estate services firms. It does not own real estate itself; it earns fees for managing, leasing, and advising on other people's properties, plus an investment-management business (LaSalle) that runs real estate funds for institutional clients. Four broad activities drive results: Real Estate Management (recurring, contract-based property and facility management), Leasing, Capital Markets advisory (investment sales and debt placement), and LaSalle. The business requires very modest capital to run — spending on offices, IT and systems has consistently been about 1% of revenue — so most of the cash the business throws off is available to owners rather than needed to keep the lights on. Owning this business means owning a swing in transaction volumes. Leasing and Capital Markets revenue rise and fall with interest rates and how willing owners are to buy, sell, and lease space. We saw this clearly: cash from operations fell about 80% in 2022 as the Federal Reserve's rate hikes froze transaction activity, then rebuilt through 2023-2025 as capital markets normalized. Underlying owner earnings (cash generation after stripping out the swings caused by bonus-payment timing and other working-capital noise, and after a normal share-based compensation charge and the ongoing investment needed to sustain the platform) held up much better than headline cash flow through that downturn, because a large share of revenue is recurring management-contract fees rather than one-off deal commissions. We measured typical owner earnings using the seven years since JLL's July 2019 acquisition of HFF — the largest deal in the company's history, which reshaped its capital markets business — because that transaction changed the company enough that older years describe a different business. That seven-year window spans a full interest-rate cycle: COVID, the 2021 boom, the 2022-2023 downturn, and the 2024-2025 recovery. Our base case assumes growth moderates from the unusually strong pace of 2025 (itself a rebound off the 2022-2023 trough) toward a more sustainable mid-to-high single-digit pace over the next several years, consistent with revenue growth already reported for the first half of 2026, before settling into a mature, no-further-real-growth phase after ten years — reflecting a services franchise that reinvests enough to sustain itself but for which we assume no further real earnings growth beyond a decade out. Our bear case assumes a renewed and more prolonged downturn in transaction activity — driven by rates staying elevated for longer and by structural erosion in office-space demand from persistent hybrid work — that pushes owner earnings below even the 2023 trough and keeps them there, with only slow, inflation-like growth afterward. Our bull case assumes the operating leverage already visible in 2024-2025 (where revenue growth in the low double digits produced much faster growth in owner earnings, because a meaningful share of compensation cost is variable) continues for several more years as the company keeps winning large corporate outsourcing contracts and capital-markets market share. On these assumptions, we estimate the shares are worth roughly $386 in our base case, with a range of about $182 in a prolonged downturn to about $662 if the recent operating leverage persists. The margin-of-safety price sits meaningfully below our base-case estimate, at around $246, to allow for the downside case. One item we could not fully reconcile from the filings: the 2016-2017 revenue figures in the underlying data appear on two different bases across filings (roughly double one another), which we resolved by using the more recent, consistent "total revenue" basis throughout; this did not affect the cash-flow-based earnings figures, which come directly from the reported cash flow statements in each year.
