Illinois Tool Works makes engineered components, consumables and equipment across seven segments: Automotive OEM, Food Equipment, Test & Measurement and Electronics, Welding, Polymers & Fluids, Construction Products and Specialty Products. Most of its divisions hold leading positions in narrow niches and are run under the company's 80/20 Front-to-Back operating model, which focuses effort on the largest customers and products and prunes the rest. In 2025 it booked $16.0 billion of revenue (about 53% North America, 26% Europe, the Middle East and Africa, and 19% Asia Pacific) and $4.2 billion of operating income, 26% of revenue. How we measured earnings: we start from operating cash flow, remove year-to-year swings in working capital, charge stock-based pay as a real cost, and deduct the capital spending needed to keep the business running. Capital spending is light, only about 2-3% of revenue. On that basis owner earnings were $2.71 billion in 2018, $2.28 billion in the 2020 downturn, $2.69-2.81 billion in 2021-2024 and $3.05 billion in 2025 ($10.43 per diluted share). Amortization of acquired intangibles is small ($80 million in 2025), so there is no material wasting asset to fade. We set aside 2016 and 2017 because one-time tax items, including the 2017 US tax-reform transition tax, distort them. Because we value the business before its lenders and then subtract what it owes, we add back cash interest (about $280 million a year), giving pre-interest cash flow ranging from $2.47 billion (2020) to $3.33 billion (2025). Starting level: the median of 2018-2025, a span that includes the 2020 slump and the 2021-2022 cost-inflation squeeze, is about $2.94 billion, or roughly $10.24 per share on today's 287 million diluted shares. We took the median in total dollars because steady buybacks (diluted shares fell from 337 million in 2018 to 287 million) would otherwise make the earlier years look artificially small. Cash flow grew about 9% in 2025 and the first half of 2026 shows revenue up 5% and operating income up 7%, but the base case assumes only 2% growth in year one, well below that recent pace. Bear case, about $130 per share: industrial demand softens and the vehicle production served by the Automotive OEM segment keeps sliding. Cash flow settles at $2.75 billion, a 2020-style recession cuts it 12% to $2.42 billion in year two, and it then recovers to $2.75 billion and never grows again in dollar terms, so it shrinks after inflation. The business is worth about $45.4 billion and owes about $8.1 billion, leaving about $37.3 billion for shareholders. Even the recession year covers interest roughly eight times. Base case, about $171 per share: cash flow grows 2% a year from the $2.94 billion level for ten years, to about $3.58 billion, then holds flat. That is below the 2.8% a year that pre-interest cash flow grew from 2019 to 2025 and close to the 1.8% a year revenue grew from 2015 to 2025 through divestitures, a pandemic and an inflation shock. No margin improvement is credited. Holding the level after year ten rests on a record of positive owner earnings in every year we examined, including 2020, from a broad base of niche businesses rather than any single product. The business is worth about $57.3 billion and owes about $8.1 billion, leaving about $49.2 billion. Bull case, about $214 per share: the 2025 level of about $3.3 billion holds, and pricing discipline and the company's ongoing cost and simplification initiatives keep working, so cash flow grows 3% a year, in line with the 2019-2025 record, reaching about $4.4 billion in year ten, then holds flat. The business is worth about $69.6 billion and owes about $8.1 billion, leaving about $61.5 billion. Market expansion, new products and new acquisitions are not credited in any case. Debt: at June 30, 2026 borrowings were about $9.7 billion, including $2.1 billion of commercial paper, against $0.84 billion of cash. Most of the long-term debt is fixed-rate euro and dollar notes with coupons of 0.625% to 4.875% running as late as 2042, well below the 6% rate we use; we credit about $0.78 billion for that cheap financing, giving effective net debt of about $8.1 billion, or $28 per share. The nearest maturities are $1.0 billion of 2.65% notes due November 2026 and a euro credit agreement due February 2027; with pre-interest cash flow covering interest about 12 times, refinancing is not a material risk in any case. What would make this wrong: a lasting loss of pricing power or margin, a deeper or longer industrial recession than 2020, or a structural decline in Automotive OEM content. Since our previous analysis we moved to a single 6% discount rate with risk carried in the case assumptions, cut base-case growth from 6% to 2%, and now value the business before debt and subtract borrowings explicitly. Together these raise our estimates, most of all in the bear case, because a durable business with modest growth is worth considerably more at a 6% rate. The margin-of-safety price is about $118, roughly 31% below base value and below the bear case, reflecting a high-quality but cyclical industrial whose downside comes from recessions rather than permanent damage.

Sales geography
North America about 53% (United States across the Midwest, South, Northeast and West, plus Canada and Mexico); Europe, Middle East and Africa about 26%; Asia Pacific about 19% (including China, Australia and New Zealand); South America about 2%.
Historical growth strategy
Grows mainly organically within niche industrial markets using its 80/20 Front-to-Back operating model and customer-backed innovation, while pruning low-margin product lines and divesting non-core businesses; makes occasional bolt-on and larger acquisitions (such as MTS Test & Simulation in 2021) and returns most free cash flow through steadily rising dividends and large share buybacks.
Chart analysis
A chartist would describe a long-term primary uptrend: the shares compounded from the 2009 low to new highs over the following decade. After peaking in 2021 the stock spent roughly four years in a broad sideways range (roughly $175 to $280), with repeated support in the high $100s to low $200s, which reads as a long consolidation base within the uptrend. A 2026 move to new highs near $290 would be read as a breakout from that range, with the old $270-$280 ceiling expected to act as support; a decisive fall back into the middle of the old range would signal a failed breakout.
