Gorman-Rupp (Mansfield, Ohio, founded 1933) designs and builds pumps and pumping systems for water and wastewater, construction and rental dewatering, fire suppression, industrial, agriculture, petroleum, OEM and repair markets, sold mainly through distributors. In May 2022 it bought Fill-Rite and Sotera (fuel- and fluid-transfer pumps and meters) for about $525 million, funded almost entirely with debt. That deal roughly doubled cash earnings and turned a debt-free company into a leveraged one, so we measure the business from 2023, its first full year in today's shape. How we measured earnings: we start from operating cash flow, strip out swings in working capital, charge stock compensation as a real cost and deduct the capital spending needed to keep the plants running. We treat the inventory (LIFO) charge, which was $18 million in the 2022 inflation spike, as a real cost. Amortization of the Fill-Rite intangibles (about $12 million a year) is added back because Fill-Rite sales have held up since the purchase. The 2025 figure carries a one-time tax benefit of about $10 million from the 2025 US tax law (deductions pulled forward into that year), which we remove. Interest is added back so we value the whole business first and then subtract the debt. On that basis the business produced about $3.28 per share in 2023, $3.49 in 2024 and $3.30 in 2025 (after removing the tax benefit). Our starting level is $3.30 per share, about $87 million a year. Before the acquisition the same measure ran between $1.17 and $1.71 per share from 2016 to 2021. Revenue fell from $435 million in 2014 to $349 million in 2020 before the deal, which shows how cyclical and slow-growing the core pump business is. Growth check: 2025 business cash flow per share grew about 6% as reported, but fell about 5% once the tax benefit is removed. In our base case, year one grows 5%. The reason for the higher figure is in the first-half 2026 report: sales rose 5.7% to $362.7 million and operating income rose 18% to $57.9 million, both quarters up. Fire-suppression demand tied to data centers was named as a 2025 driver. Debt: at June 30, 2026, borrowings were $277.8 million. That is a SOFR-based term loan at about 5.8% maturing May 2029, plus $30 million of 6.40% notes due 2031. Cash was $43.6 million. After keeping about $15 million to run the business, net debt is about $249 million, or $9.43 per share. The debt costs close to our 6% rate, so we make no cost adjustment. Leverage is about 2 times cash earnings, inside the 3.5x covenant, and the company has repaid about $180 million since 2022. We see no refinancing threat in any case. Bear case ($32.30): 2026 is flat with the starting level. A downturn like 2020's (sales fell 12% and cash earnings about 18%) holds earnings 25% below the starting level in 2027 and 2028, with partial recovery in 2029 and full recovery by 2030. After that, prices only hold even with no growth for 15 years, like the 2014-2021 record, then earnings fade to half by year 30, when the story ends. Business worth about $1.10 billion, less $249 million of net debt. Even at the trough, cash earnings cover interest about four times. Base case ($60.99): 5% growth in year one, then 2.5% a year through year 10 and 2% a year for 30 more years. The only growth credited is price increases that keep up with costs. That is backed by gross margin rising from 25.3% in 2021 to 30.6% in 2025 through the inflation surge, and by a 90-year-old installed base that drives repair and replacement sales. No volume gains, new markets or acquisitions are credited. Business worth about $1.86 billion, less $249 million of net debt. Bull case ($79.24): first-half 2026 momentum carries a full year at +10%. Then 4% a year through year 10, from pricing plus continued data-center fire-suppression and industrial demand, and 3% a year for 30 more years. Business worth about $2.34 billion, less $249 million of net debt. What could make this wrong: a deeper or longer downturn in construction and rental (construction sales already fell $9.4 million in 2025), a fall in fuel-transfer demand at Fill-Rite, or another large debt-funded acquisition. The earnings history before 2023 belongs to a smaller, debt-free company and cannot be compared directly. Change since our previous analysis: we earlier put the base case near $25. That figure discounted earnings at 9.5% (12% in the bear case) and valued only the cash left after interest. We now use the same 6% rate for every company, value the whole business and then subtract the debt, and allow slower long-run growth (2.5% rather than 5% in the base case). The net effect raises all three cases.

Sales geography
United States about 76% of sales (Northeast, Midwest, South and West through a national distributor network); about 24% outside the United States including Canada, Europe (Netherlands), South Africa, Latin America, the Middle East and Asia.
Historical growth strategy
Mostly organic growth through a broad distributor network and steady price increases on a long-lived installed base that drives repair and replacement sales. This is added to by occasional acquisitions: small tuck-ins historically (for example National Pump in 2010) and the large debt-funded Fill-Rite/Sotera purchase in 2022. After that deal, management turned to paying down debt.
Chart analysis
A chartist would see a long sideways trading range for most of 2014-2021. The shares broke down sharply in 2022 as the debt-funded Fill-Rite deal and rising rates hit sentiment, then made a steady series of higher lows and higher highs from late 2022 as the debt was paid down. That recovery took the stock back to and above its old range. Momentum readers would call it a recovering uptrend that is testing multi-year highs, with the prior range top as support.
