Business condition attached to the margin of safety Several consecutive quarters (at least four) of break-even-or-better owner earnings, confirming that the 2025 divestitures and cost cuts have durably stopped the cash burn rather than merely delaying it.
3D Systems is one of the original pioneers of 3D printing (additive manufacturing) hardware, materials and software, serving industries such as aerospace, dental/orthodontics and industrial manufacturing, and until recently healthcare. The company built a leading market position in the 2000s and early 2010s, but revenue has declined in most of the last nine years, from roughly $650 million a decade ago to about $387 million in 2025, as competition intensified, the technology matured faster than the company's cost structure, and several large acquisitions failed to pay off. Over the past ten years the business has essentially never generated a sustained cash surplus once the true cost of staying in business is subtracted out - buying new equipment and tooling, giving employees stock instead of cash, and funding the swings in receivables, inventory and payables that a printer/materials business requires. In nine of the last ten years, the cash the business could safely have distributed to owners after covering those costs was negative; the one positive year (2016) was modest. The typical year over that period lost the equivalent of roughly $0.37 per share. 2022 through 2024 were the worst years, with cash burn accelerating alongside two large non-cash writedowns of past acquisitions (goodwill and other intangible impairments of roughly $280 million in 2023 and $145 million in 2024) that confirmed those deals destroyed value. Those charges are added back as required, since they are sunk, non-cash costs of the past rather than costs of running today's business, but we have not assumed the growth that originally justified those acquisitions will ever show up. In 2025 the company took more decisive action: it sold non-core businesses for about $123 million in cash, cut stock-based compensation and capital spending roughly in half, and used part of the proceeds plus a debt-for-stock exchange to pay down notes that had been coming due in 2026, leaving only a small remaining balance. Cash on hand still fell to about $96 million at year-end 2025 (from $171 million a year earlier) because the business burned roughly $88 million from operations even after the cuts. We found no going-concern warning and no indication the shares are at risk of delisting. Given this record, three paths seem plausible over the next ten years. Our bear case assumes the last few years' pattern continues: revenue keeps eroding as lower-cost overseas competitors and larger, better-funded industrial peers take share in dental, aerospace and industrial printing, the cost cuts fall short, and the company never reaches breakeven. Under this path the $96 million cash cushion is used up within a few years, forcing further dilutive stock issuance or distressed asset sales just to keep operating, so shareholders would effectively be funding ongoing losses rather than receiving anything back. Valued as a shrinking cash-burn stream with no reliable value surviving beyond the forecast period, this case comes out meaningfully below zero - about negative $2.26 per share - meaning the business would need to consume roughly that much additional value per share just to keep operating, before anything is left for owners. Our base case assumes the 2025 restructuring is a genuine turning point, but not a dramatic one: revenue stabilizes in the high $300 millions as the smaller, more focused product line (aerospace-grade metal printing, dental/orthodontics polymers, and recurring materials and service revenue) roughly offsets continued decline elsewhere, and the lower cost structure gradually closes the cash gap, reaching roughly breakeven around year five or six and a modest sustained profit - a few cents per share - by year ten. Because the explicit ten-year period is still cash-negative on balance, essentially all of the estimated value in this case depends on the company actually reaching that modest profitability and holding it indefinitely; if it does not, this case is worth close to nothing. On that basis we estimate the shares are worth about $0.27 in the base case - a small positive number reflecting real but unproven promise, not the earning power of a healthy business. Our bull case assumes the restructuring works better and faster: the higher-margin aerospace and dental segments grow, weaker competitors exit or get absorbed, and the leaner cost base sticks, letting owner earnings turn positive within two to three years and build to a solid, sustained level - roughly a mid-single-digit percent margin on a stabilized revenue base - by the end of the decade. Here we estimate the shares are worth about $3.20. More than two-thirds of that value depends on the company sustaining the improved earnings level well beyond year ten, so this case rests heavily on the turnaround being durable rather than a temporary bounce from cost-cutting. Put together, this is a business where the range of credible outcomes is unusually wide and skewed toward disappointment, given a decade of value-destroying decisions - including large, later-impaired acquisitions - that were only partly reversed in 2025. The margin-of-safety price is about $0.13 per share, a very large discount to our already-modest base-case estimate, and it applies only once the turnaround is visibly working - specifically several consecutive quarters of break-even-or-better owner earnings confirming the cost cuts and portfolio changes have durably stopped the cash burn. Absent that confirmation, the margin-of-safety price does not apply. We were not able to fully reconcile small (well under 5%) year-to-year differences between the cash-flow-based and income-statement-based versions of owner earnings, which appear to reflect routine reclassifications between cash-flow-statement line items; these did not change our conclusions.
