The business. BNY (The Bank of New York Mellon) is the world's largest custody bank. It is less a lender than the plumbing of the financial system: it holds and administers about $59 trillion of other people's assets (roughly $43 trillion in Securities Services and $16 trillion in Market and Wealth Services at the end of 2025), clears U.S. government securities and runs collateral management, operates Pershing (brokerage clearing and custody for advisers and broker-dealers), moves payments through Treasury Services, and runs an investment and wealth management arm. About three-quarters of 2025 revenue ($15.1 billion of $20.1 billion) was fees; the rest was net interest income ($4.9 billion) earned on client deposits. Clients rarely switch custodians because the systems are embedded in their operations, and that stickiness is the core of the value. How we measured earnings. We start from operating cash flow and strip out the very large swings from trading assets and from the accruals line, which for a bank are balance-sheet movements rather than earnings (in 2022 they added $9.4 billion of cash; in 2024 they absorbed $5.5 billion). What remains ties exactly to net income plus depreciation and amortisation, the provision for credit losses, deferred taxes and securities gains or losses. Stock compensation is not shown separately; it sits inside the accruals line we removed, so it stays charged as a cost. We then deduct the ongoing spending on premises and software needed to stay in business, and the dividends owed to preferred shareholders. The $680 million 2022 goodwill write-down in investment management and the $443 million of 2022 securities losses are added back as non-cash, one-time items. On this basis owner earnings were a steady $3.6 to $4.3 billion a year from 2016 through 2023, then rose to $4.5 billion in 2024 and $5.9 billion in 2025 ($8.17 per share). The share count fell from 1,072 million to 717 million over the decade because nearly all earnings were paid out in dividends and buybacks. The starting level. We use the 2024-2025 period, about $5.2 billion a year or $7.51 per current share, as the normal level. Earlier years describe a smaller business with a higher cost base: from 2022 to 2025, fees grew from $13.0 billion to $15.1 billion while total expenses stayed at about $13.0 to $13.3 billion. The higher level has held for six straight quarters. In the first half of 2026, net income to common shareholders was $3.26 billion, up 28% from a year earlier, on fees up 11% and net interest income up 19%. We do not use that half-year run rate (about $6.1 billion of owner earnings a year) as the starting level, because part of it reflects today's high market values and interest rates. Base case, about $157 per share. Owner earnings of about $5.7 billion in the next year, which is roughly 3% below 2025's actual $5.9 billion even though 2025 grew 29%. After that, growth of 2% a year for ten years. This is below the 2.5% a year the fee line has actually compounded since 2016 through a pandemic and a rate cycle, as custody fees follow the value of the assets held. After year ten, earnings are held flat with no further growth. The custody and clearing franchise has shown for decades that it keeps earning, but we have no evidence for growth beyond that. We give no credit for buybacks as separate growth, for new products such as the digital-asset and platform initiatives, or for any gain in market share. Bear case, about $88 per share. Interest rates fall back toward the levels of 2020-2021, when net interest income was $2.6 to $3.0 billion against $4.9 billion in 2025. A market decline cuts fees tied to asset values, as in 2022. Owner earnings return to the $4.0 billion range of 2016-2023 and stay flat for a decade. After that they shrink 1% a year, reflecting the fee pricing pressure from competitors that the company describes in its annual report. The balance sheet also belongs in this case: $472 billion of assets against $44 billion of equity is about 10.7 times leverage. That is normal for a bank, but it means a serious operational, legal or market loss would fall hard on shareholders. Bull case, about $179 per share. The first-half 2026 run rate of about $6.1 billion holds. The expense discipline and fee momentum of 2023-2026 continue at 3% a year for ten years, then stay flat. The upside is limited because current earnings are already high. What could make this wrong. The biggest judgement is treating 2024-2025 as the normal level. If much of the step-up came from temporarily high rates and market values rather than lasting cost and fee improvements, the base case is too high. The bear case is our estimate of that outcome. Second, the depreciation and amortisation we add back ($1.85 billion in 2025) is about $300 million a year higher than spending on premises and software, not counting amortisation of acquired intangibles. The filings do not show the full breakdown. If part of it is amortisation of premiums paid on bond holdings, which is a real cost, owner earnings are overstated by up to about 5%. Values are per share on about 692 million diluted shares, discounted at 6%.
