Estée Lauder is a global prestige beauty company selling skin care, makeup, fragrance and hair care through brands including Estée Lauder, La Mer, Clinique, MAC, Jo Malone London and Too Faced, along with several licensed fragrance lines. Distribution runs through department stores, specialty retail, travel retail (airport and downtown duty-free) and a growing online channel, with a large share of sales tied to Asia and to international travelers passing through Asian hubs. The business went through a genuine reset over the last four years. After a strong post-pandemic rebound, revenue peaked in fiscal 2022 at roughly $17.7 billion, a level later understood to have been inflated by travel-retail distributors over-ordering into a recovering channel. What followed was a multi-year unwind: sales fell for three straight years as China and travel-retail partners worked down that excess inventory, profitability was squeezed, and the company recorded large goodwill and brand impairments in fiscal 2024 and fiscal 2025 as it wrote certain acquisitions down to a more realistic value. Management responded with the Profit Recovery and Growth Plan, a company-wide cost and margin restructuring launched in November 2023, with a two-year program announced in February 2024 that was substantially complete by fiscal 2026. Fiscal 2026 is the first year the numbers turn: revenue grew again (roughly 5% reported, 3% on an organic basis), led by Mainland China and travel retail, and underlying cash generation improved materially from the fiscal 2025 trough. Given this reset, we valued the business from its post-restructuring run rate rather than from the inflated 2021-2022 peak, using the last three fiscal years (2024-2026) as the base level for underlying owner earnings. On that basis, we treat one-time items like the impairment charges and restructuring costs as non-cash or non-recurring and focus on the cash the business is actually generating for shareholders after real, ongoing investment in its stores, plants and equipment. We should note the fiscal 2026 recovery follows an unusually weak fiscal 2025, so we did not simply extrapolate that percentage jump forward; our near-term growth assumptions in the base case step down from a modest recovery pace toward a low-single-digit long-run rate more typical of a mature global beauty company. Our base case assumes the China and travel-retail recovery already visible in the latest results continues at a moderating pace, restructuring savings show up gradually in margins, and the core owned brands (Estée Lauder, La Mer, Clinique, MAC) hold their competitive position against indie and Asian challenger brands, supported by the ongoing marketing and R&D spending already embedded in our cash-flow measure. That points to a value of roughly $36 per share, with more than half of that value resting on what the business earns after the ten-year forecast window - a reasonable assumption given these are largely self-renewing, owned brands, but a real one worth naming. Our bear case assumes the travel-retail recovery stalls - the duty-free retailer transitions in Beijing and Shanghai that management currently calls transitory prove more lasting - competitive pressure from indie and Chinese domestic skin-care brands keeps intensifying, and restructuring savings get competed away through pricing and promotion rather than reaching the bottom line, with further brand write-downs along the way. In this case owner earnings settle near current depressed levels and stay there rather than recovering, pointing to a value of roughly $15 per share. Our bull case assumes the recovery already underway broadens out - travel retail normalizes further, Mainland China growth continues, and the restructuring delivers its full targeted margin benefit while the core skin-care franchise keeps its pricing power - producing a value of roughly $64 per share. In this case more than two-thirds of the value rests on owner earnings a decade from now, resting on the owned megabrands continuing to renew themselves rather than on any near-term event; we flag that as the key assumption to watch. The balance sheet is conservative: cash exceeds total debt, so leverage is not a significant risk to the downside case here, unlike some more indebted peers. Given the wide gap between our bear and base cases - reflecting real, structural uncertainty about how much of the fiscal 2026 recovery holds - the margin-of-safety price sits meaningfully below our estimate of fair value, around $21 per share, to build in a margin of safety against the risk that the recovery stalls.
