Duluth Trading sells men's and women's casual wear and workwear under the Duluth Trading brand through its website, catalog and 63 retail stores plus three outlet stores (as of February 1, 2026). Nearly all sales are in the United States. Our estimate of what a share is worth is low: about $0.31 in the base case, $0 in the bear case and $2.91 in the bull case. What the numbers say. We measure what the business earns for its owners as cash from operations, minus the cash tied up in inventory and bills, minus stock compensation, minus the capital spending needed just to stand still. On that measure Duluth earned roughly $0.53, $0.84 and $1.27 per share in fiscal 2019, 2020 and 2021, when it was expanding and then enjoyed the pandemic-era surge. Since then it has been roughly break-even or losing: $0.03 in fiscal 2022, then -$0.89 in fiscal 2023 (a year with $49.1 million of capital spending, all of which we count as upkeep because sales were falling), -$0.53 in fiscal 2024 and -$0.05 in fiscal 2025. We anchor on the middle value of the seven years from fiscal 2019 through fiscal 2025, which is $0.032 per share, or roughly $1 million a year. That window covers a build-out, a boom and a slump, so it is a fair picture of a full cycle, and the answer is close to zero. We treat the recurring cost of implementing cloud software, which the company reports inside operating cash flow, as a normal operating cost, and we count stock compensation as a real expense. Where the business stands. Sales peaked at $698.6 million in fiscal 2021 and have fallen four years in a row, to $565.2 million in fiscal 2025 (down 9.8% that year). The company lost about $16 million in fiscal 2025 after losing $43.6 million in fiscal 2024. The improvement was real: gross margin rose from 49.2% to 53.4%, and selling and administrative costs fell from $337.6 million to $310.5 million. In the first quarter of fiscal 2026 the gross margin was 57.4% versus 52.0% a year earlier. Sales, however, were still down 6.2% for the first half of fiscal 2026. Capital spending fell to $7.6 million in fiscal 2025, well below the $25.5 million of depreciation and amortization recorded that year. An item we could not fully reconcile. In the second quarter of fiscal 2026 the company reported net income of $18.4 million on sales of $121.4 million, with a gross margin of 72.8% against 54.7% a year earlier. That is far above what its recent margins would produce. The annual report notes that a February 20, 2026 Supreme Court ruling on import tariffs may allow the company to recover duties it paid, but it said no amount had been recorded and it could not estimate the size or timing. We could not confirm from the data available that this explains the quarter, so we treated the quarter as unproven and did not let it raise our estimate of normal earnings. If the company keeps a gross margin near 57% without one-off help, that would matter, and it is the basis of our bull case. Growth reconciliation. Owner earnings improved from -$0.53 per share in fiscal 2024 to -$0.05 in fiscal 2025. Our base case starts at $0.032 and assumes 0% growth, below that recent improvement, because nothing in the filings locks in further gains. We credit no sales growth in any case: sales have fallen four years running, and there is no signed contract or backlog in the filings that would reverse that. Base case ($0.31 per share). Owner earnings stay at about $0.032 per share for 15 years, discounted at 6%, and we credit nothing after that because nothing named in the filings carries earnings beyond it. The support is the seven-year record above, which averages out to almost nothing. Bull case ($2.91 per share). The margin gain already seen holds: a gross margin of about 57% on sales that level off near $550 million (a little below fiscal 2025), with the fiscal 2025 cost cuts kept. That would add about $12 million to annual profit versus fiscal 2025, lifting owner earnings to roughly $0.30 per share for 15 years. It rests on two disclosed facts, the first-quarter fiscal 2026 gross margin of 57.4% and the $27.1 million cost reduction in fiscal 2025, and it does not assume any sales recovery. Bear case ($0 per share). Sales keep falling at the recent pace and the margin gain fades, so the business loses money again as it did in fiscal 2023 and fiscal 2024. If the fiscal 2025 loss rate simply continued for ten years, it would be worth about -$0.37 per share, but the company is not worth less than nothing to its shareholders: it reported $166.1 million of shareholders' equity and $16.3 million of cash at fiscal 2025 year-end, and its credit line was borrowed and repaid in equal amounts ($175.1 million) during the year. We therefore put the bear case at $0, and note that continued losses would steadily eat into that equity. What would make us wrong. Higher: a sustained return to positive operating profit would move us toward the bull case, and a large tariff refund would add one-time cash that we do not count as ongoing earnings. Lower: further sales declines, or a return to heavy capital spending like the $49.1 million of fiscal 2023. Price. The margin-of-safety price is about $0.10 per share, given how thin the earnings are and how uncertain the recovery is, and it applies only once the business has shown it can turn a profit.
