Pioneer Bancorp is the holding company for Pioneer Bank, a community bank with 22 offices in New York's Capital Region (Albany, Schenectady, Troy and surrounding counties). It earns most of its money from interest on about $1.6 billion of loans, roughly 91% secured by real estate in that same region, and from fees, insurance and wealth management. Because a bank's cash flow is dominated by swings in loans, deposits and accruals, we measure what the business earns per share after removing those timing swings, after treating employee stock and ESOP expense as a real cost, and after keeping only the capital spending needed to maintain the branches. On that basis the company earned about $0.56 per share in the year to June 2020, $0.22 in 2021, $0.56 in 2022, $0.99 in 2023, $0.93 in 2024 and $0.85 in calendar 2025. The step up after 2022 came as interest income on loans and securities rose from about $44 million a year to about $110 million in 2025. The company changed its year end from June to December in 2024, so there is a six-month transition period that we leave out. We start from $0.85 rather than the $0.93 middle of the last three years for two reasons: the 2024 figure includes a $5.6 million realized loss on securities sales that the cash flow statement adds back, and the first half of 2026 earned $8.8 million against $12.2 million a year earlier, so we do not lift the level. The 2025 figure already includes adding back a $2.0 million non-cash write-off of goodwill at the insurance subsidiary, which we treat as a sunk acquisition cost. Growth: the latest year fell about 9% (from $0.93 to $0.85), so the base case assumes no growth in the first year. After that it credits 2% a year through year ten. That rests on one demonstrated mechanism: the bank has funded its own expansion from earnings and shareholders' equity grew from $238 million in June 2021 to $324 million in December 2025, with share buybacks of $11.3 million in 2025 on top. We use a rate well under that equity growth, and we leave out rising loan margins, new products and market share gains because none is contracted or has a multi-year record. After year ten we assume earnings hold flat, since the deposit franchise and branch network keep operating but nothing named supports further growth. Base case: $0.85 per share, flat in year one, then 2% growth for nine years, then level. That is worth about $16.20 per share at a 6% discount rate. Bear case: the years when rates were low, 2020 to 2022, produced $0.22 to $0.56 per share. If margins revert to that range and the concentration in Capital Region real estate produces credit losses, earnings settle near $0.50 per share with no growth, worth about $8.30. The bank has also written off goodwill on an acquisition and sold securities at a loss, so capital misallocation is a visible risk. Bull case: earnings return to the roughly $0.95 per share reached in 2023 and 2024 and grow 3% a year for ten years, still below the pace at which equity has been compounding, then hold level. That is worth about $19.40. The margin-of-safety price is about $8.00, close to the bear value. A small, single-region, rate-sensitive bank with volatile reported cash flow warrants a wide margin of safety; from that price the base case implies a 20% annual return. What would make this wrong: a sustained drop in interest income without matching lower funding costs, real-estate credit problems in the Capital Region, or further write-offs. Reported operating cash flow in 2025 ($11.1 million) was well below net income ($20.3 million) because other liabilities fell by $10.5 million; we treated that as a timing effect and removed it, which is why our figure is closer to net income.
