J & J Snack Foods makes SUPERPRETZEL soft pretzels, churros, bakery goods and frozen novelties including Dippin' Dots, and owns the ICEE frozen-beverage business. Sales run about $1.58 billion a year across foodservice, retail supermarket and frozen beverages, and the company carries no meaningful debt. Over the past decade the cash left over for owners has gone nowhere. Measured as operating cash flow less capital spending and stock compensation, owner earnings were $3.74 per share in 2016 and $3.88 in 2025, even though sales grew close to 60% over that stretch. The reason is capital intensity: across those ten years the company spent about $1.29 of capital for every dollar of depreciation, building plants and three regional distribution centers. The stream was volatile too, $4.54 in 2019, $1.56 in the pandemic year, negative $3.41 in 2022 when input-cost inflation, a large inventory build and peak construction spending collided, then $4.80 in 2024 and $3.88 in 2025. Three plants were closed in 2025 at a cost of $24 million, management expects the savings and related cost work to total roughly $25 million a year, and it says the core pretzel and churro lines now have enough capacity without further building. Through nine months of 2026 sales are down about 5%, largely by choice as low-margin bakery items were dropped, but gross margin has widened about two percentage points, cash generation has improved, and the company has been buying back stock heavily. In the bear case the savings get competed away in a thin-margin business, capital spending drifts back above depreciation and foodservice volumes stay soft, leaving about $3.60 a share of owner earnings growing 1% a year, discounted at 11.5%, worth roughly $37. The base case assumes half the cost work sticks and volumes grow modestly, about $4.35 a share growing 4% then 3%, discounted at 9.5%, worth roughly $71. The bull case has the savings fully hold, capital spending settle below depreciation and volumes return to 3-4% growth, discounted at 8.5%, worth roughly $115. Confidence is moderate, call it seven chances in ten that the base case is roughly right. The debt-free balance sheet and the durability of the brands make the floor sturdy, but a decade of heavy reinvestment for no per-share gain argues for a wide margin of safety, so the margin-of-safety price is around $28. Other risks: the ten largest customers are 46% of sales, operating margins are thin at 5% to 7%, about 28% of employees are unionized, and some frozen-beverage customers have begun servicing their machines themselves. Financial data was complete and consistent for every year reviewed, so there are no gaps behind these figures.
