Hillman Solutions distributes fasteners, hardware, and related hardware-store items (its Hardware and Protective Solutions segment, about 77% of 2025 sales, which grew 7.8% that year) and operates self-service key-duplication and engraving kiosks placed inside big-box retail stores (its Robotics and Digital Solutions segment, which returned to growth in 2025 after a prior-year decline). Its products reach customers almost entirely through two retail partners: Home Depot (about 22.5% of 2025 sales) and Lowe's (about 20.9%), so roughly 43% of revenue runs through two counterparties. About a third of the products Hillman sells are sourced from China, and tariffs imposed since February 2025 have raised costs; the company has raised prices to offset them and built extra inventory as a buffer, which is why its cash generation swung noticeably this year - we treated that swing as a working-capital timing effect rather than as growth or decline in the underlying business. The business carries meaningful debt: roughly $693 million, mostly a floating-rate term loan maturing in July 2028. Management has been paying it down aggressively (over $200 million of prepayments across the last two years), which we view as a genuine, demonstrated track record, but the absolute debt load is large relative to the cash the business actually generates once real reinvestment needs are covered, so we have applied a wide range of outcomes and a real discount in setting the margin-of-safety price. In our central case, we credit Hillman with modest, low-single-digit growth for the next several years - funded by continuing to add kiosks at existing retail locations and by occasional small bolt-on acquisitions (it closed one, Intex DIY, in 2024), the kind of steady, self-funded expansion this business has actually done for years - tapering toward flat as those opportunities mature. We do not extrapolate this year's tariff-driven price increases or inventory build as ongoing growth, and we do not assume Robotics returns to a strong growth trajectory given it was declining as recently as last year. On that basis, we estimate the business itself (before its debt) is worth roughly $11.60 per share; net of debt, that is about $8.24 per share. In a harder case, tariff costs are not fully recovered through pricing, the home-improvement remodel market (tied to existing home sales) stays soft, and the 2028 debt is refinanced at a higher rate given the leverage - which together we estimate is worth about $9.33 per share before debt and roughly $5.71 after debt. In a favorable case, the Hardware and Protective Solutions segment continues at close to its recent growth rate and bolt-on acquisitions continue at their historical pace, without assuming any recovery in the broader housing market - worth about $16.43 per share before debt and roughly $13.07 after debt. Given the leverage, the customer concentration, and the tariff exposure, the margin-of-safety price is set at a significant discount to our estimate of fair value, so that it allows for the downside case: the margin-of-safety price is $5.00 per share.

Chart analysis
Shares have traded as a small/mid-cap industrial name since the 2021 de-SPAC listing, with the volatility typical of that group in its first year or two on the market. A chart-focused trader would note a multi-year base-building pattern since then, as the stock has worked through the post-listing period while the company paid down debt and grew revenue, with swings around earnings releases (particularly around tariff and inventory commentary) larger than the swings in the underlying business would suggest.
