The Eastern Company makes industrial and vehicle hardware in a single operating segment: Eberhard latches, locks and hinges, Velvac truck mirrors and camera systems, and Big 3 Precision returnable transport packaging used on OEM assembly lines. About 98% of 2025 sales were in the United States. Sales fell 8.7% to $249.0 million in 2025 on lower truck mirror and returnable packaging shipments, and operating income roughly halved to $10.7 million (it included $2.5 million of restructuring cost). The company owns manufacturing and sourcing subsidiaries in China, so U.S. tariffs on China-sourced products cost $10.2 million in 2025 (versus $2.5 million in 2024) and $5.0 million in the first half of 2026. Management says most of that has been recovered through price increases, but gross margin was still 20.6% in the second quarter of 2026 versus 23.3% a year earlier, and first-half 2026 sales were down 11% with operating income of $3.0 million versus $6.8 million. How we measured earnings. We start from operating cash flow, remove the swings in receivables, inventory, payables and accruals (2021 alone absorbed about $22.9 million in inventory and receivables), deduct stock compensation as a real cost, and deduct only the capital spending needed to maintain the plants. We then add back cash interest to see what the business produces before its lenders are paid, and subtract the debt separately. On that basis cash flow per share was $2.15 (2021), $1.84 (2022), $2.43 (2023), $1.08 (2024) and $2.02 (2025). We used those five years, with a median of $2.02 a share (about $12.2 million): earlier years include businesses since sold or reclassified, and the window spans the 2021 supply-chain build, the 2024 capital-spending peak ($9.7 million versus $5.9 million of depreciation) and the 2025 tariff year. The $6.5 million bargain-purchase gain booked in June 2026 is a non-cash accounting gain and is excluded. One small difference in the 2020 cash flow statement (about 2.6%) could not be traced; it does not enter the window. Growth check. In 2025 cash flow per share rose 87%, but mostly because 2024 capital spending was unusually high. For the next twelve months the base case assumes $1.10 a share, 46% below the median, because the last several quarters (operating income down more than half for the first half of 2026) show the median level is not being earned today and the tariff cost is a condition that has not reversed. Base case, $15.94 a share. Cash before lenders of $1.10 (about $6.6 million), $1.40 in year two and $1.70 (about $10.3 million, 84% of the median) from year three through year ten. The recovery rests on named evidence: backlog of $126.2 million at July 4, 2026, of which about $107 million is the existing business, up 23% from $87.1 million a year earlier; the 2025 restructuring actions are complete; and the company has earned at least $1.84 a share before lenders in four of the last five years. After year ten we let earnings shrink 3% a year, since nothing we can name supports growth. The business is worth about $132 million ($21.91 a share) and owes a net $36.0 million ($5.97 a share); the difference is $15.94. Bear case, $4.50 a share. Sales keep falling, tariffs are only partly recovered and packaging orders stay weak (backlog fell from $89.2 million to $81.1 million during 2025, and second-half sales of existing products were down about 20% in the fourth quarter). Cash before lenders is $0.80 a share in year one and $0.90 after that ($4.8 to $5.4 million), shrinking 6% a year after year ten. That still covers the roughly $2.9 million annual interest bill. The business is worth about $63 million ($10.47 a share), owes $5.97, leaving $4.50. The $100 million secured revolving credit facility matures October 28, 2030; the company reports it is in compliance with its covenants, and lenders would be looking at a thinner cash flow in this case. Bull case, $26.62 a share. Backlog converts and tariffs are recovered through pricing as management describes, taking cash before lenders to $1.40, then $1.90, then $2.30 a share ($13.9 million) from year three, below the $2.43 earned in 2023 and the $2.93 and $3.15 of 2019 and 2020, shrinking 1.5% a year after year ten. The business is worth about $197 million ($32.59 a share), owes $5.97, leaving $26.62. Debt. Net debt of $36.0 million is $41.7 million drawn on the revolver at July 4, 2026, $3.7 million of finance leases and a $0.8 million note owed to the sellers of the June 2026 acquisition, less $10.1 million of the $15.1 million of cash (we keep $5.0 million as working cash). Interest in the first half of 2026 was $1.1 million on about $38 million of borrowings, near our 6% reference, so debt is taken at face value. Pension contributions (about $2.8 million expected in 2026) already run through operating cash flow and are not deducted again. What we left out. The June 2026 purchase of Crown Precision and Sungear ($7.85 million, aerospace and defense components, $1.7 million of sales in its first five weeks and $19.0 million of acquired backlog) adds cost to the debt figure but we credit no earnings from it because the filings give no profit figures. We also credit no new products, share gains or tariff refunds. We tested the base recovery against the record: organic backlog is up 23% yet first-half sales fell 11% and operating income more than halved, so orders have not yet reached profits, which is why the base starts well below the median and reaches only 84% of it. Change since our August 16, 2026 view ($2.50 / $12.49 / $28.40): the range is now $4.50 / $15.94 / $26.62. Most of the move comes from a more standardized approach, valuing the business before its lenders at a flat 6% discount rate and deducting debt separately, plus new information from the second-quarter report (the backlog increase and the acquisition). The margin-of-safety price is around $8.50 a share, about 47% below the base value, reflecting the tariff exposure, the recent profit decline and the debt.

Chart analysis
The filings carry no price history, so this read relies on trading data for the summer of 2026 only and cannot show a long-term trend. Over June to August 2026 the shares moved in a range of roughly $24 to $29, rising into a peak near $29 in early July on an unusually heavy volume day in late June (about 636,000 shares versus typical daily volume of a few thousand to a few tens of thousands), then pulling back into the mid-$20s on thin volume. A chartist would call that a sideways-to-choppy consolidation after a sharp volume-driven advance, with support in the low-to-mid $20s and resistance near $29, and would want a break above the July high on rising volume to confirm a new uptrend, or a close below the low $20s to signal the advance has failed. With a market value in the small-cap range and light volume, moves can be exaggerated and the pattern is not reliable.
