Elanco Animal Health sells medicines and health products for pets (Credelio and Credelio Quattro parasiticides, Seresto collars, Zenrelia for itchy skin in dogs, Experior, Bovaer) and for farm animals (cattle, poultry, swine, aquaculture). The business became its current shape when the Bayer Animal Health acquisition closed in August 2020, so we measure from 2021 forward. Revenue has been steady at roughly $4.4 billion since 2021 and reached $4.7 billion in 2025, and first-half 2026 revenue rose about 12 percent. How we measure earnings: we start with operating cash flow, remove year-to-year swings in working capital, subtract stock compensation as a real cost, and subtract only the capital spending needed to keep the business running. Per share, on this basis, the business earned about $0.85 in 2021, $1.40 in 2022, $0.78 in 2023, $0.38 in 2024 and $0.26 in 2025. The 2022 figure looks high because a large inventory build that year is excluded as working capital, and 2025 is low because capital spending nearly doubled to $276 million from $147 million. The five-year median is about $0.78. Elanco reports large accounting losses (a $232 million net loss in 2025) because of roughly $680 million a year of depreciation and amortization, mostly of intangibles acquired from Bayer. Those are non-cash and are added back, but they are a wasting asset: we therefore assume no growth from today's products and let the possibility of decay show up in the lower cases rather than in the earnings level. What changed recently: first-half 2026 operating cash flow was $290 million versus $233 million a year earlier, and capital spending fell to $84 million from $122 million, which points to 2025 being a temporary investment peak. That is the dated reason we start the base case around $0.70 per share rather than at the 2025 level of $0.26. We do not extrapolate the 2026 improvement upward. Base case, about $9.50 per share: earnings of roughly $0.70 per share held flat for about three decades. We credit no growth. Zenrelia (approved September 2024) and Credelio Quattro are launched but their share gains are not yet in the record, and the moat that keeps earnings flat is the established pet parasiticide and farm animal franchises and a research pipeline that has repeatedly produced approvals. Discounted at 6 percent. Bear case, about $2.40 per share: earnings stay near the 2024-2025 level of about $0.30 and decline about 5 percent a year. The named risks are $3.8 billion of debt (interest consumes a large part of operating cash flow), an FDA-required boxed safety warning on Zenrelia that limits its uptake, securities class-action litigation about that label, and a history of write-offs on acquired assets. Bull case, about $14 per share: earnings recover to about $0.85, close to the 2021 and 2022 level, grow 3 percent a year for ten years as the launched products (Zenrelia, Credelio Quattro) reach the markets already approved, and then hold flat. This roughly matches the first-half 2026 revenue growth and lower capital spending continuing. What would make this wrong: capital spending staying near $276 million a year would push the base toward the bear case, while sustained double-digit revenue growth with capital spending near $170 million would move it toward the bull. We could not fully separate maintenance from growth spending in the 2025 capital increase from the filings and treated most of it as maintenance. Debt is not subtracted separately because interest is already deducted in operating cash flow; its risk is reflected in the bear case. The margin-of-safety price sits well below the base value because of the leverage and the thin recent earnings, at about a 47 percent discount to the base case.
