Carpenter Technology makes premium specialty alloys (titanium, nickel and cobalt alloys, powder metals, stainless and tool steels) at mills in Reading and Latrobe, Pennsylvania, Athens, Alabama and Hartsville, South Carolina. Aerospace and defense is about 65% of sales ($2,035.2 million of $3,124.2 million in the year to June 30, 2026), led by jet-engine and fastener materials and, more recently, missile programs. Medical, energy, industrial and transportation make up the rest. Fewer than ten companies make comparable high-end alloys, customers must qualify the materials before buying them, and no customer accounts for as much as 10% of sales. How we measured it. Fiscal 2026 was the best year in the company's history (operating income $702.0 million, cash from operations $605.0 million). We measure what owners actually keep: cash from operations, minus swings in receivables, inventory and payables (timing, not earning power), minus stock-based pay ($26.4 million, treated as a real cost), minus the part of capital spending needed just to keep the plants running ($228.2 million of the $242.7 million spent; about $14.5 million is treated as growth). We then add back interest paid ($48.2 million in fiscal 2026) to see what the business produces before its lenders, and subtract the debt separately. On that basis cash flow per share was $4.34 (fiscal 2023), $7.32, $7.00 and $10.22 (fiscal 2026). In the pandemic-era years it was $2.18 (fiscal 2020), negative $1.63 (fiscal 2021) and $0.76 (fiscal 2022). Base case, $111.90 per share. We assume cash flow of $7.20 per share a year, held flat: rounded from $7.16, the median of the four years since the business reset (fiscal 2023 to 2026). Last year cash flow per share grew 46%; our first-year assumption is about 30% lower than fiscal 2026, so we do not assume any growth. Flat earnings are supportable because the qualification barriers and the company's 135-year record are structural and already in evidence, and upkeep spending is already deducted. The business is worth $120.00 per share, it owes about $8.10 net, leaving $111.90. Left out because it is not yet in hand: the Athens, Alabama expansion (fiscal 2027 capital spending is guided to $355 to $375 million, but the annual report gives no capacity or return figure), rising aircraft build rates, a rebound in medical sales (down 21% as customers ran down inventory) and share buybacks ($179.1 million in fiscal 2026). Bear case, $58.39 per share. A milder repeat of the 2020 to 2022 aerospace downturn: cash flow falls to $0.80 per share in year one and $2.20 in year two, then settles permanently at $4.30, the fiscal 2023 level. We regard this as roughly a one-in-ten outcome. The business is worth $66.50, it owes $8.10, leaving $58.39. Year-one cash flow (about $40 million in total) only just covers the roughly $39 million annual interest on the notes, but the $500 million credit line is undrawn and no bonds mature before 2034, so the debt is carried. Bull case, $200.23 per share. The second half of fiscal 2026 keeps going: net income was $139.6 million and $162.4 million in the last two quarters, an annualized rate about 23% above the full year, which implies cash flow near $12.50 per share, held flat. The business is worth $208.33, it owes $8.10, leaving $200.23. Debt. Net debt is about $407 million ($8.10 per share on 50.2 million shares): $700 million of 5.625% senior notes due March 2034 (issued November 2025 to repay notes that were due in 2028 and 2030), less $293 million of the $393.3 million cash balance, keeping $100 million for operations. A $500 million revolving credit line runs to November 2030 and is undrawn. The 5.625% rate is close to our 6% discount rate, so we made no adjustment for its cost. Pension contributions ($23.8 million in fiscal 2026) already run through operating cash flow and are not subtracted again. What changed. Our August 2026 estimates were $76.50, $200.50 and $345.60. The new figures are lower in all three cases. The earlier base and bull cases assumed 7% and 10% annual growth for a decade, whereas we now credit only growth that is secured or proven. Earnings are also now measured after stock pay and without working-capital swings. The discount rate is a flat 6%, lower than before, which partly offsets these changes. What could make this wrong. Cash flow per share more than doubled from fiscal 2023 to fiscal 2026 while sales rose only roughly 22% ($2,550.3 million to $3,124.2 million), so the recent level rests mainly on higher pricing and productivity. If pricing gives back, results move toward the bear case; if aircraft demand and the Athens expansion deliver, results could exceed the base case. The annual report does not disclose an order backlog, so we could not test near-term volumes against one.

Chart analysis
Carpenter's annual report shows what $100 invested on June 30, 2021 grew to at each June: $71 (2022), $146 (2023), $288 (2024), $730 (2025) and $1,634 (2026), with dividends reinvested. That is a roughly sixteen-fold advance over five years and more than twenty-fold from the 2022 low, including gains of about 153% and 124% in the last two fiscal years. A chartist would call this a powerful primary uptrend with strongly positive momentum and steadily rising year-end readings since 2022, but also a near-vertical, parabolic advance that is extended far above its long-term averages. Such moves tend to end in sharp corrections rather than gentle pauses. The annual report gives one reference price, a $314.84 close on December 31, 2025, which would be an early support area to watch on any pullback. A break of the rising trend line on heavy volume would be the first sign that the trend has turned; until then the uptrend remains intact on this record.
