Business condition attached to the margin of safety DSA segment revenue growth (year-over-year) turns flat-to-positive for two consecutive quarters.
Charles River Laboratories is a contract research organization that provides the research models, safety testing and early-stage manufacturing services pharmaceutical and biotech companies use to move a new drug from the lab into human trials. Its two largest businesses are Research Models and Services (breeding and selling purpose-bred laboratory animals used in FDA-required studies) and Discovery and Safety Assessment, or DSA (running the preclinical toxicology studies regulators require before a drug can enter human trials). A smaller Manufacturing segment sells microbial-detection products and, since 2021, operates a cell-and-gene-therapy contract manufacturing business built through two acquisitions, Cognate BioServices and Vigene Biosciences, for roughly $1.3 billion combined. That 2021 purchase has not worked out as hoped. The cell-and-gene-therapy manufacturing unit lost a major commercial customer during 2025, and the company has now written down its value twice — a $215 million charge in 2024 and a further $165 million in goodwill plus $259 million in other asset write-downs in 2025 (which also touched the research-models business). These are accounting write-downs of money already spent; they don't reduce the cash the business generates today, and we've treated them accordingly — added back in full, as the filings do — while treating that unit's future prospects conservatively rather than assuming the acquisition eventually earns back what was paid for it. The more consequential trend for the next few years is in the core safety-testing business. DSA revenue has fallen for two straight years, from $2.62 billion in 2023 to $2.40 billion in 2025, as biopharma clients have kept a tighter rein on research spending — the company attributes this directly to continued cautious client spending in the current demand environment, with no sign yet of that turning. Because this work is largely required by regulators before a drug can be tested in people, demand has a floor, but we've been careful not to assume a rebound we can't yet point to. Despite all that, the cash the business actually throws off each year — after real maintenance spending, stock compensation, and the swings in receivables and inventory — has been remarkably steady: roughly $8 per share in every year since 2021, regardless of whether reported accounting profit was strong or, in 2025, a headline loss. That steadiness is the anchor for this valuation. Management has also put a real, dated program behind the recent weakness: roughly $300 million of annualized cost savings from workforce and facility actions, of which more than $175 million had already been realized by the end of 2025. Separately, in May 2025 the board agreed with a large shareholder to run a comprehensive strategic review, and in November 2025 said the plan includes divesting non-core assets and further cost discipline. A long-running supply-chain problem — in its 2025 10-K the company discloses that in November 2022 the U.S. Department of Justice announced criminal charges against a Cambodian supplier of lab primates, and the company later voluntarily suspended planned shipments of Cambodian primates — was resolved in November 2025 when U.S. wildlife regulators cleared imports to resume, and the company has since moved to buy its own Cambodian supplier outright to secure that supply going forward. Putting this together: the base case assumes the cost-savings program largely offsets continued soft demand over the next year, a further step up as those savings fully phase in by 2027, and then a steady continuation of the current level of earning power — we have not assumed the safety-testing business returns to its pre-2023 growth rate, because nothing in the filings yet points to when that happens. The bear case assumes the demand slowdown continues for several more years and the manufacturing unit's troubles deepen, with the business settling at a lower, still-durable level; the company's debt load (roughly $2.15 billion, at an average cost of about 4% a year) makes that downside somewhat sharper. The bull case assumes the cost program fully delivers, the primate supply chain stays secure, and demand for safety testing recovers toward the level the business already achieved as recently as 2023 — not a new high, just a return to a level it has proven it can do. On this basis we estimate the shares are worth in a range of roughly $109 (bear) to $176 (bull), with $149 as our base-case estimate of intrinsic value per share. Given the genuine uncertainty around how long the current demand slowdown lasts and how the manufacturing unit's strategic review plays out, the margin-of-safety price is meaningfully below that estimate — around $126 a share — and assumes the safety-testing business's revenue decline has actually bottomed out. Charles River also has real operations inside China, mainly a research-models business, though it is a US-headquartered, US-listed company; we note this only because readers may wonder given how much scrutiny China-linked biotech supply chains have drawn recently — it is not a factor we see as a risk to the investment case.
